From Hide to Leather: How the Material We Work With Is Born

The leather we cut, dye, and restore goes through a long process—from raw hide to refined material. Understanding this process helps craftsmen choose the right products and avoid restoration mistakes.

Step 1: Hide Preparation

It all starts with raw materials—hides from cattle, goats, sheep, pigs, or exotic animals. Immediately after removal, the hide is preserved to prevent decay: typically salted or frozen. The hides arrive at the tannery in this preserved state.

Soaking and Liming.First, the hide is soaked in water with alkali added to remove salt, dirt, and soften the fibers. Then, liming is performed—the treatment with a lime solution (calcium hydroxide) and sodium sulfide. This removes hair and epidermis, opening up the fiber structure.Important:At this stage, the leather swells significantly and becomes loose—restoring such hide can cause shrinkage and loss of shape.

Step 2: Tanning

Tanning is a key process that turns a decaying hide into stable leather. There are two main types of tanning:

Chrome Tanning

About 85% of all leather worldwide is tanned with chromium salts. The process is fast (several hours), resulting in leather that is soft, flexible, and resistant to water and temperature. The color is gray-blue (known as “wet-blue”). This leather is used for shoes, bags, and clothing.Warning:When restoring chrome leather, avoid harsh alkaline agents—they can break chromium bonds and make the leather brittle.

Vegetable Tanning

Tannins from tree bark, leaves, and fruit (oak, mimosa, quebracho) are used. The process lasts weeks to months. The leather is dense, firm, warm brown in color, and accepts embossing and engraving well. It’s used to make belts, saddles, bookbindings, and some types of bags.Important:Vegetable-tanned leather is sensitive to alkalis (e.g., soap)—they wash out tannins and make the surface sticky. Always test cleaning products on a hidden area first.

Combination Tanning

First chrome tanning, then vegetable tanning—providing softness and embossing capability. Often used for luxury bags and wallets.

Step 3: Finishing

After tanning, the leather undergoes several mechanical and chemical treatments to achieve the desired thickness, smoothness, color, and protective properties.

  • Splitting— leveling thickness on a special machine. Very thick areas are shaved to ensure uniform thickness throughout.
  • Dyeing— can be full-depth (dye penetrates deeply) or surface-only (top layer only). For restoration, it’s important to know: if the leather is surface dyed, sanding may remove the color.
  • Coating Application— acrylic, polyurethane, or nitrocellulose films are applied to the face side. They protect against dirt, water, and abrasion. Such coatings can be refreshed during restoration with special paints.
  • Embossing and Perforation— creating patterns (e.g., "crocodile", "snake") or holes. Done with heated presses.
  • Fatting— application of oils and waxes for softness and water resistance. If the leather feels dry, you can use conditioning products, but don’t overdo it—too much oil makes dyeing difficult.

Step 4: Sorting and Quality Control

The finished leather is sorted by defects: scratches, dents, uneven color, insect bite holes. Top-grade leather is nearly flawless and used for premium products. Second and third-grade leather may have natural marks adding character but require careful selection during cutting.Tip for Restorers:Always assess the leather grade before starting—defects on lower-grade leather can appear after cleaning or dyeing.

Practical Warnings

  • Test Productson an inconspicuous area—especially if the leather is old, restored, or of unknown tanning. Apply the product on the inside of a pocket or under a flap, wait for dryness, and evaluate color change, softness, and shine.
  • Don’t Mix Coating Types— if you’re unsure whether the coating is acrylic, don’t apply polyurethane or oil over it. This may cause peeling or uneven shine.
  • For Severe Damage(tears, shrinkage, dye flaking), it’s best to consult a professional restorer. Attempting to fix expensive items yourself may ruin them.
  • Store leather properly — away from heat sources and direct sunlight, at 40–60% humidity. Overly dried leather cracks, while overly moist leather develops mold.

Understanding how leather is made gives the craftsman an advantage: you'll be able to anticipate how the material will react to products, choose the right cleaning and restoration methods, and ultimately extend the life of leather items. Work with leather mindfully, and it will reward you with durability and beauty.
